As part of the client's initiative to improve its operational efficiency, AAI Consulting was entrusted with the design and facilitation of a structured process transformation. The mission aimed to establish a clear understanding of the existing situation, engage all stakeholders in building a shared vision of the target process, and provide measurable indicators to ensure its long-term effectiveness.

Key achievements : 

1) Diagnostic and Audit

  • Conducted an in-depth diagnostic of the existing organization and processes, including interviews and document reviews.

  • Produced a detailed audit report, providing a clear baseline of the current situation, highlighting pain points, inefficiencies, and improvement opportunities.

  • This deliverable served as a reference point to guide the subsequent transformation.

2) Collaborative Workshops with Stakeholders

  • Designed and facilitated a series of workshops involving all relevant stakeholders (management, operational teams, and cross-functional representatives).

The client aimed to embed a solid methodology and a strong culture of Data Management and Data Governance within its teams.
Through a combination of methodological expertise, hands-on operational support, RFI/RFP guidance, and dedicated seminars, we helped strengthen internal capabilities, foster alignment, and accelerate adoption across the organization.

Key achievements : 

1) Formalization of Data Management : 

  • Definition and implementation of the Data Management framework

  • Designed KPIs in Power BI to monitor framework implementation

2) Implementation of Data Cataloging :

  • Supported an RFI/RFP process with multiple vendors (assisted in catalog tool selection)

The company’s leadership sought to define a clear and actionable digital trajectory, aligned with its strategic ambitions. The objective of the mission was to assess the current state, align the executive team on a shared vision, and translate it into a structured and realistic action plan.


The mission was structured around three key phases:

  • Audit and Assessment: Conducted a comprehensive analysis of the current situation, consolidating existing documentation and carrying out interviews with the Executive Committee (CODIR).

  • Vision Protocol: Designed and facilitated the Vision Protocol, a dedicated framework to align leadership teams around the company’s strategy and project it into concrete, realistic, and actionable initiatives.

  • Action Plan Structuring: Developed a structured action plan, formalized into a clear roadmap, and presented it to the Executive Committee for validation and prioritization.

Design of the Group Data Roadmap
 

The Group wanted to structure and formalize its data strategy into a clear roadmap, shared across the organization. The mission aimed to co-build this roadmap with data stakeholders, ensure alignment on priorities, and provide a communication tool to foster engagement and adoption at all levels.

The mission was carried out in three main steps:

  • Collaborative Workshops: Designed and facilitated workshops with the Group’s Data Officers to co-construct the Data Roadmap, ensuring alignment across domains and functions.

  • Roadmap Formalization: Structured and documented a detailed roadmap, including initiatives, timelines, and responsibilities, to serve as a reference for governance and implementation.

  • Communication Material: Created an accessible and pedagogical communication document to present the Data Roadmap, enabling broad understanding and buy-in across the organization.

Key achievements : 

  • A co-constructed Data Roadmap, capturing priorities, sequencing, and responsibilities.

  • A detailed roadmap document, formalized to support governance and execution.

  • A communication package, designed to share the roadmap in a clear and engaging way across the Group.

Audit of the Delivery Model (Scaled Agile Framework)

The Digital Transformation Department sought to improve the operational efficiency of the team managing the internal platform for employees, known as "NEXT". The mission aimed to diagnose the current delivery model, identify quick-win improvements, assess team maturity, and strengthen leadership alignment to drive sustainable performance.


The intervention was structured in four key steps:

  • Interviews: Conducted in-depth interviews with around twenty employees to capture challenges, practices, and expectations.

  • Diagnostic & Quick-Win Recommendations: Produced a detailed diagnostic report, highlighting pain points and proposing actionable quick wins for immediate improvement.

  • Maturity Analysis: Assessed the teams’ maturity against the Caisse des Dépôts’ target operating model, identifying gaps and development areas.

  • Operational Support & Leadership Coaching: Provided hands-on support to key actors through individual coaching sessions, and designed/facilitated a seminar that led to the creation of a “Leaders’ Collective” to foster collaboration and shared ownership.

Key achievements : 

  • A comprehensive diagnostic report including quick-win recommendations.

  • A maturity assessment, benchmarked against the target operating model.

  • An operational coaching program for key leaders.

  • The design and facilitation of a leadership seminar, resulting in the creation of a Leaders’ Collective.
